FRAMEWORK

🎯 SMART Goals

Every weekly goal should be SMART. If it's vague, it's already drifting.

  • Specific — clear outcome, not a wishy-washy intent
  • Measurable — a number on the scoreboard
  • Achievable — within your control this week
  • Relevant — connects to a Q-TOP or HAC
  • Time-bound — deadline before the week closes
Example: "Update all jobs in iBodyshop with notes and photos daily by 1:30pm this week, measured by 100% compliance check at end of day, achieved by Friday."
PROCESS

🔄 OREO Debrief

Run this at the end of every week. 3–5 minutes max. Nameless, rankless, blameless. Failure is the doorway to success.

  1. Objective — what was the goal?
  2. Result — what actually happened? Facts only, no spin.
  3. Reason — why did we get that result? System, not person.
  4. Response — one specific action, owned, with a deadline.
Tip: Recurring reasons across debriefs surface systemic problems — those become candidates for new Q-TOPs.
FRAMEWORK

📋 Q-TOPs — Quarterly TOPs

Top Outcomes & Priorities for the quarter. The 5–6 things that, if achieved, mean the quarter is a win.

They cascade from the BHAG (2030) through Annual Priorities to what we're executing right now. Each weekly goal should connect to a Q-TOP (or be an HAC).

Q2 2026 example: "100% compliance in job notes, documentation and customer interactions" — owned by Office Manager, supported by Process Controller, due 30 June.
EXCEPTION

🔥 HAC — Hot Action Items

Weekly goals that don't yet connect to a Q-TOP but still need to get done. Use sparingly — if a HAC keeps recurring, it's probably a missing Q-TOP.

  • One-off urgent fires (broken oven, supplier dispute)
  • Compliance / regulatory must-dos
  • Strategic experiments outside the current quarter's TOPs
Rule: if the same HAC theme shows up 3 weeks in a row, propose it as a new Q-TOP at the next quarterly review.
FRAMEWORK

📐 P10.0 — Version 10.0 of self

Goals tied to becoming a stronger version of the team — leadership development, personal growth, mindset work. Distinct from operational TOPs.

These don't drive the quarterly reward, but they compound over time and define the kind of team we're becoming.

Example: "Each team lead reads one leadership book per quarter and shares 3 takeaways at the team meeting."
PROCESS

⏱ Daily Rhythm

Four checkpoints that anchor every working day. Tap them off on the Today tab.

  • 7:00 AM — Workshop ready (bays clear, tools out, vehicles staged)
  • 7:15 AM — All-team morning rhythm (plan + admin align)
  • 1:30 PM — Stocktake & replanning (blockers, next-day plan)
  • End of day — All jobs updated (notes, photos, status, customer comms)
If it's not in the system → it didn't happen. If it's not updated → it's late. If it's not measured → it won't improve. If it's not owned → it will fail.

  1. Monday morning — set this week's SMART goals on the Weekly Goals tab. Link each to a Q-TOP or HAC.
  2. Every day — drag goals across columns as they progress. Log debriefs on blocked or done goals.
  3. Friday afternoon — review what got done, log debriefs on anything still in flight, run the weekly team OREO on the Debrief tab.
